Start with what already works
An automation inventory is more useful than a blank repository. Identify the workflows teams rely on, the content they maintain and the manual steps they repeat. Reuse the reliable parts and make the remaining gaps explicit.
Make migration evidence comparable

Treat the platform as a maintained system
Execution environments, identity, secrets, configuration and upgrades need the same ownership as automation content. A tested role cannot compensate for an undocumented platform.
Give AI a clear operational boundary
